How AI Agents Work — People Still Steer the Direction

You hear the term “AI agent” a lot these days. Let me start with the conclusion: an AI agent is an AI that, once you give it a goal, breaks the work into steps on its own, uses tools, checks the results, and sees the task through to the end. Toss it “organize the materials for tomorrow’s meeting,” and it opens your calendar, finds the relevant documents, summarizes them, and even drafts a first version. This is the decisive break from chatbots that simply answered questions.

The concept of an agent itself isn’t new. Even in 1990s AI research, an “entity that perceives its environment and acts” was called an agent. Back then, though, it only moved according to fixed rules. What changed the game was the large language model (LLM) that arrived after 2022. Once AI could reason in language, it could plan “what to do next” on its own, and once tool use was layered on top, today’s agents finally emerged.

There’s one thing I want to say up front. The single point this whole article is trying to land is this: “An agent works on its own, but in the end it only works properly when a person sets the direction.” The reason we examine how it works is, ultimately, to understand where a person needs to step in.

How Is an AI Agent Different from a Chatbot?

The most common misconception is the idea that “an agent is just a smart chatbot.” The difference between the two isn’t a matter of how smart they are, but whether they act.

A chatbot is one question, one answer, and done. Ask it to “recommend a good restaurant,” and it gives you a list in text. An agent, given the same request, can actually search a map app, check the opening hours, and even open the reservation page. It doesn’t stop at answering in words — it reaches out and touches the outside world.

Another difference is that it “chains multiple steps on its own.” For a chatbot, one conversation is one task; an agent calls itself again and again — 5, 10 times — in pursuit of a single goal. If an intermediate result is wrong, it changes course. I see this as the real heart of an agent. Instead of producing a perfect answer in one shot, the iterative structure of getting it wrong and fixing it resembles the way people actually work.

How an AI Agent Works: 4 Core Components

It looks complicated, but most AI agents can be explained with four components.

  1. Brain (LLM): A language model like GPT or Claude handles judgment and reasoning. It’s the command center that decides “what the next action should be in this situation.”
  2. Planning: It breaks a large goal into small steps. “Make the meeting materials” becomes → check the schedule → gather materials → summarize → write a draft.
  3. Tools: Real capabilities like web search, a calculator, sending email, running code. This is where the agent gets its “hands and feet.” Without tools, no matter how smart it is, it stays stuck in its own head.
  4. Memory: It records what it did in earlier steps. That way it doesn’t repeat the same search and keeps the context going.

The flow of these four working in concert can be summed up in one line: think (LLM) → act (tools) → review the result (memory) → think again. It loops this cycle until the goal is achieved. The industry calls this repeating pattern ReAct (Reason + Act).

How It’s Actually Used, and What to Watch Out For

The closest example is coding tools. When a developer says “fix this bug,” the agent scans the entire codebase, finds the relevant files and edits them, runs the tests, and if they fail, fixes them again. It goes all the way to the end without a person directing each step. The same approach is quickly taking hold in areas like customer support, research, and email triage.

But it’s not a cure-all. With an agent, the longer the chain of steps, the more errors pile up. If it’s 5% wrong at step 1, that error snowballs over the course of 10 steps. And if it uses a tool incorrectly, it can lead to a “real accident” — actually sending the wrong email or deleting a file. When a chatbot gets it wrong, it ends in words; when an agent gets it wrong, it leaves a trail of actions. That’s the double-edged sword.

This is exactly where the human role comes in. The surest way to stop errors from snowballing is to correct the course while the snowball is still small. Instead of inspecting the entire output at the very end, you check at intermediate junctures — “Is this the right direction right now?” — and steer it back immediately if it’s off. I feel this often when using agents. Rather than throwing a perfect instruction from the start, it’s far better to let it get going, look at the first result, and add a single word: “not this way, that way.” The agent is the driver with hands on the wheel, and the person is closer to a navigator pointing out the route from the passenger seat.

In the End, the Key Is “Setting the Direction Together”

So the realistic conclusion at this stage is clear. An AI agent isn’t “set it and forget it” automation — it’s a collaboration tool where a person sets the direction and corrects the course along the way. Let it work on its own, but have a person step in at every decisive fork to adjust the direction — that structure is the safest and most efficient.

What you shouldn’t misunderstand is that this “stepping in” isn’t surveillance born of not trusting the agent. It’s closer to a division of roles: the person holds the big picture and the intent, while the agent quickly handles the labor-intensive legwork. Once you understand how it works, you get a feel for how much to delegate and at which junctures to put your hand in — and that instinct, the ability to know when to set the direction, is what will separate the people who use agents well from the people who get jerked around by them.
